Are You Still the Operating System?

A guy pushing rocks up

In the early days, being involved in everything was your superpower. Somewhere between $5M and $50M, that same strength quietly becomes the thing capping your growth.

Last issue, we looked at the cash flow crunch. Here’s bottleneck number two, and it’s one owners can be slow to recognize in themselves: the business has grown faster than the leadership team around it.

When the CEO is the hub of every wheel

In the beginning, you knew the customers, the numbers, and the problems. You knew exactly where to step in. That worked. It’s probably part of why the company got to this level.

But now every major decision still runs through you. Sales issues. People issues. Client issues. Cash issues. Your team waits for answers, and you’re too busy supplying them to focus on where the business needs to go.

Growth becomes limited by your bandwidth.

The instinct is to hire more people. But more headcount reporting into the same bottleneck just adds spokes to the wheel. The real shift is building leaders who can think, decide, and own outcomes without waiting for you.

That takes clear decision authority, agreed-upon outcomes, and room to make mistakes without you immediately taking the wheel.

The question changes as you grow. “How do I do more?” becomes “How do I build a team that can carry more?” That second question deserves more of your attention as CEO.

When the profits depend on you

We worked with a restaurant owner who needed to retire. Both he and his wife worked in the business, and both had been advised to step back because of health concerns related to stress.

On paper, the restaurant looked attractive: roughly $1 million in revenue and reported profit margins of 40%.

Then buyers looked closer. The owners were doing so much of the work themselves that a buyer would need to hire three or four people to replace them. Once those salaries were factored in, the impressive profits looked very different.

The business didn’t achieve the price the owners had hoped for.

Although this was a smaller business, the lesson applies at any size: buyers look beyond the profits you generate to the profits the business can sustain without you.

For this couple, the gap was staffing. In a larger company, it’s often leadership: who can manage customer relationships, lead the team, and make decisions when you’re gone?

Owner dependence can affect the price, the terms, and how long you’re expected to stay after a sale. Building a capable team costs money and takes time. Leaving it undone carries a cost too, in your workload today and your options when you’re ready to sell.

What you’re actually building when you build a bench

The benefits extend well beyond a future sale.

Every leader you develop gains the opportunity to take on more responsibility, build capability, and see the impact of their decisions. Teaching entrepreneurship for eight years, and mentoring people since, showed me how much people can grow when they’re trusted to own an outcome, with the support to succeed.

You also create continuity. Customers have relationships with people beyond you. Employees have leaders they can rely on. The business can keep moving when you take a vacation, face an unexpected absence, or eventually leave.

That gives you more freedom now and more options later. It also gives a buyer greater confidence in the company’s future.

The takeaway

Are you building a leadership team, or are you still the operating system the whole company runs on?

Start with one decision: what’s the last thing your team waited on you for that they could have owned themselves?

Then ask what would have helped them make it: a clearer boundary, better information, more experience, or your permission to act.

Tell me in the comments. The answer usually points straight at the bottleneck.
