Sales Says Up. Finance Says Down. Who's Right?

Meeting room cartoon with four businesspeople discussing charts labeled Sales +25%, Finance -10%, Operations +5%; quote below.

Sales says one thing. Finance says another. Operations has a third version of the truth. And your leadership meetings quietly turn into debates about whose number is right.

This is the third bottleneck in the series, after cash and leadership: fragmented data. It's what happens when sales, finance, and operations are all running on different numbers, and it slows a growing company more than almost anything else.

When the CEO becomes the translator

Here's the part that surprises owners: the numbers usually aren't wrong. They're just not integrated. Timing differences, inconsistent definitions, reporting gaps, disconnected systems. Any of those can produce three honest answers to the same question. Nobody's lying. The company simply doesn't have one version of the truth.

And the cost is speed. When your team can't agree on what's accurate, meetings stop being about decisions and start being about reconciliation. Hiring decisions, pricing decisions, inventory decisions, cash decisions, strategic decisions. All of it slows down while everyone argues about the baseline.

So, who ends up reconciling it? You. The CEO becomes the translator between every department, and when you're the human bridge between sales, finance, and operations, the business can't scale cleanly. You've made yourself the integration layer the company can't grow past.

The fix isn't more dashboards. It's alignment. One source of truth. Clear operating metrics, integrated systems, and a leadership team that knows how to use the numbers to make faster, better decisions, instead of debating which numbers to believe.

This is where the series comes together. Cash, leadership, and data aren't separate problems. They're three tests of the same thing: whether your business is an operating system that can scale, or a founder holding it together by hand. Growth doesn't just test your sales engine. It tests the entire operating system of the business. And a buyer tests exactly the same thing, because clean, aligned data is what lets them trust everything else you're telling them.

One version of the truth is what makes a company transferable

Let me widen the lens on all three of these bottlenecks, because there's a bigger number behind them.

By 2035, roughly six million American small and mid-sized businesses will face an ownership transition as their owners retire. More than a million of them are legitimate candidates for sale, real companies, real customers, real cash flow. But today, most exits still end in closure rather than a transfer. McKinsey's read on why is not that the businesses lacked value. It's that the path to hand them off was too unclear, too opaque, or too expensive to walk.

A company where the numbers live in three departments and get reconciled inside the founder's head is precisely that kind of company. Not worthless. Just very hard to hand to anybody else.

That's what I want you to take from this series. Cash, leadership, and data aren't exit prep. They're the difference between a business that can outlive you and one that ends when you do, along with its payroll, its customers, and everything it was contributing to the place it operates in.

The takeaway

Does your team make decisions from one version of the truth, or several?

So ask yourself: when two departments bring different numbers to the same meeting, how often does it end with you as the tiebreaker? Tell me in the comments.

Before you go

Cash, leadership, data: these are exactly the issues my coaching and a Vistage peer group are built to work through: what keeps good companies stuck, and what it takes to break through. If that sounds like where you are, let's talk, grab 15 minutes here.
